Agency Reports 18% Gap Between Claude Enterprise Bill and Repository Estimates

AI summary

In an unverified Reddit account, a 30-person development agency said it moved from expensed Max plans to Claude Enterprise this summer, increasing its bill about fourfold. It uses OpenTelemetry to track Claude Code costs by repository, but its estimates were 18% apart from the invoice last month. The account attributes most of the gap to project managers doing client work in chat, which OpenTelemetry does not capture, along with list-price estimates and sessions without a git remote. The agency is also trialing tokenshift because it estimates about one-third of client work happens in Codex, but said this does not resolve invoice reconciliation.

In-depth insight

The attributed account provides an anecdotal example of how repository-level OpenTelemetry tracking may leave gaps when reconciling enterprise AI charges with client billing.

We’re a 30 person dev agency and moved everyone off expensed Max plans onto Claude Enterprise this summer. The bill went up about 4x, which we expected after reading the Team vs Enterprise threads here and pricing it in. What I didn’t think through is that every hour we work gets billed to a client and the admin console only knows people.

We turned on OTEL_METRICS_INCLUDE_REPOSITORY through managed settings and keep a sheet that maps each repo to a client. That gets us Claude Code cost per repo now. It never matches the invoice though. Last month the two were 18% apart and our finance lead sent the first client invoice back to me.

Most of that gap is the PMs, who do client work in chat all day and OTel never sees any of it. The rest is list price estimates and sessions where the dev never set a git remote and those get no repo at all. We’re also trialing tokenshift since about a third of our client work happens in Codex. That’s an estimate too and doesn’t fix the invoice side.

Other agencies on Enterprise, which number goes on your client invoices?
